Hello,
I seek a game development company to take over and finish Kuwaiti Dama, our existing Arabic/English mobile game, then launch and support its iPhone release. NOT a from-scratch project: Unity, C# engine, backend, multiplayer/voice, Figma, assets, tests and documentation exist. Reuse these and quote genuine remaining work.
1. WHAT HAS ALREADY BEEN DEVELOPED
DESIGN & PRODUCT: Bilingual Figma UI/UX, visual identity, design system, navigation, product/rules specs, architecture, roadmap and acceptance records. Unity screens have already undergone extensive visual reconstruction.
GAME ENGINE: Standalone deterministic C# engine: 8×8 rules, orthogonal moves, maximum mandatory multi-captures, Sheikh, legal moves, outcomes, serialization/replay. Do not change its accepted rules without approval.
UNITY & AI: Unity 6 mobile application with Arabic/English and RTL, responsive UI, navigation, Splash/Welcome, language, registration/login/verification, profile/settings, Home/Play/Community/Shop, board/HUD/results, Local two-player, AI, Training, customization, Missions/Rewards/Season and notifications. AI uses the same engine, with multiple difficulties and four personalities.
BACKEND & ACCOUNTS: Node.js/TypeScript/Fastify/Prisma/PostgreSQL/Redis/Docker; accounts, secure auth/sessions, consent, email infrastructure, profiles/settings, wallets/inventory, notifications, rate limits, logs and Unity adapters. Also purchases/loadouts, missions/seasons, social, avatars and deletion. Preserve schemas, migrations and data.
MULTIPLAYER & VOICE: Photon Fusion 2 online two-player sessions; backend-authoritative signed events, reconnect/resync, duplicate prevention and spectator foundations. Separate Photon Voice 2 provides private two-player rooms, microphone/mute and recovery. Keep voice private; no recording.
SHOP & CONTENT: Featured, Boards, Pieces, Profile, Extras, Bundles and Gems; Coins/Gems, virtual-currency pricing, catalogue, previews, inventory, purchases, equip/unequip and opponent-visible cosmetics. We have 320 newly produced art assets alongside existing items and bundle definitions. Each player sees their OWN board; paid Gems require real payment verification.
PROGRESSION & SOCIAL: Hundreds of missions, progress/claims, Season XP/Battle Pass foundations, friends/requests/search/blocks, Friendly/privacy, spectators and notifications. Some features remain unfinished.
QA & SOURCE: Git history, architecture decisions, automated engine/Unity/backend/security/realtime tests, visual evidence, known issues and handover records are available. Check historical test evidence against the final build.
2. COMPLETE THE REMAINING GAME SYSTEMS
RANKED: Complete the existing Ranked specification: placement matches, rating/MMR, tiers, promotion/demotion, fair matchmaking, result finalization, abandonment/disconnect rules, duplicate prevention, season interaction, history, ranking UI, abuse controls and bilingual/two-client/load tests. Reuse existing code and approved rating rules.
SOCIAL: Finish real friends/requests/search/recent players/blocks, server-enforced challenge privacy, Friendly invitations and options, notifications, reporting/moderation, approved Quick Chat/emotes, Dama TV live spectating and spectator security. Implement Majlis only against an approved functional specification. No fake or dead interactions.
ECONOMY/SHOP: Audit EVERY category end-to-end: real data, prices, Coins/Gems, art, previews, balances, ownership, bundles, transactions, equipment and both clients’ cosmetics. Complete atomic purchases, concurrency/duplicate protection, receipts, refunds/fraud and asset performance. Preserve IDs, prices and starter grants unless agreed. If real-money Gems are approved, implement Apple In-App Purchase with server-side receipt/transaction verification and refund handling. Never fake paid purchases.
MISSIONS/SEASONS/TOURNAMENTS: Validate actual objective predicates and progress events, daily/weekly rotation, season scheduling/XP/Battle Pass, reward claiming, duplicate protection, rollover, admin configuration and bilingual content. No fabricated progress or rewards. Agree tournament formats, brackets, forfeits and prizes before implementing; no invented paid entry. Reuse the current mission catalogue and season code.
3. ADMIN, MODERATION & ANALYTICS
Deliver a secure web administration dashboard: administrator authentication, role-based permissions, least privilege, audit logs, account/session tools, suspensions/bans, reports/appeals/support, safeguarded wallet corrections, Shop pricing/catalogue, missions/seasons/tournaments, notifications and service status. Analytics should cover DAU/MAU, registration, verification, retention, match completion and queue times, disconnects, crashes, Coins/Gems earned/spent, Shop activity, missions/seasons and voice usage WITHOUT recording voice content.
4. PRODUCTION SECURITY, HOSTING & CAPACITY
Propose cost-conscious scalable backend, database, Redis and asset storage/CDN where needed. Configure development/staging/production separation, DNS/TLS, secret management, CI/CD, compatible migrations, safe deployments and rollback. Secure API/auth, WebSocket, Photon, device tokens, dependencies, privacy and logs. Provide monitoring, alerts, crash reporting, tested backups/restoration and disaster recovery targets. Load/soak/failure-test matches, matchmaking, results, purchases, databases, missions, outages and reconnection. Report measured limits rather than promising unlimited players. Quote operating costs separately; do not buy or deploy without approval.
5. PHOTON, RESEND & DOMAINS
Review the existing separate Photon Fusion/Voice apps and configurations. Measure latency, regions, concurrent-user capacity, multiplayer/voice performance, privacy, reconnect, failure handling and billing alerts. Quote suitable limited-launch and growth plans, separate Fusion and Voice CCU, and recurring costs; no upgrades without approval. We already have Resend and a Cloudflare-managed domain. Verify current email integration and, when authorized, prove real verification and password-reset delivery. No duplicated accounts or exposed secrets.
6. iOS, FULL QA & RELEASE CANDIDATE
Finish Unity-to-Xcode builds, compatible toolchain, signing, provisioning and physical iPhone testing. Verify microphone/Voice, uploads, safe areas, memory/crashes, lock/unlock, prolonged background/foreground cycles, Wi-Fi/cellular switching, network loss and recovery. Perform automated and hands-on end-to-end Arabic/English tests: fresh install, registration/email, account/deletion, Local/AI/Training, Casual/Ranked/Friendly, friends/voice/spectators, Shop/ownership/equip, missions/seasons/tournaments and admin. Include two-client, concurrency, outage and retry cases. Compare actual screens with Figma at agreed sizes. Deliver a versioned build, accurate test totals, evidence and issues. Fix Critical/High blockers and unapproved Major defects; never weaken tests to pass.
7. APP STORE, LAUNCH & POST-LAUNCH
Assist with Apple Developer/App Store Connect, signing, TestFlight, localized metadata/screenshots, privacy, mic permissions, age rating, deletion, legal/support links, payments and review fixes. I approve commercial decisions and submission. Deploy and verify production services, migrations, registration/email, payments where enabled, matches/voice, monitoring and emergency rollback. Include launch-day support, first-day and seven-day operational reviews, a stated bug-fix warranty and separately priced ongoing maintenance.
8. EVERYTHING I WILL HAND OVER
After agreeing on confidentiality, ownership and secure onboarding, I will supply the available full Unity project, standalone C# engine, backend source, database schema/migrations and safe configuration templates; complete Figma/design system and approved art/assets/manifests; frozen rules, product/ranked/economy specs and remaining roadmap; Git history, API/architecture docs, automated tests, QA evidence, known issues and latest verified build/handover. I can arrange controlled test accounts, appropriate development data and limited access to existing Photon, Resend and domain services, plus timely product decisions. Secrets, personal account passwords and private backups will NOT be sent in this form; production access is granted securely only when needed.
9. DEVELOPMENT & OWNERSHIP TERMS
Begin with a bounded technical audit: build the source, start an isolated backend, run tests and document gaps. Confirm scope/pricing after inspection. Protect existing functionality, data, source history, accepted rules, artwork, Figma identity and licenses. No unnecessary rewrites, fake results, silent architecture changes or destructive reseeding. At each milestone deliver working code, tests, documentation and acceptance evidence. Record bugs and fix them without hiding failed tests. Agree IP, licenses, confidentiality, access and warranty in writing; keep the project transferable.
